If you follow technology news you have seen the headlines. AI agents are going to transform work, automate entire job functions and replace entire teams. The demonstrations look impressive: an AI agent booking meetings, researching competitors, writing reports all without human intervention.

Then you talk to someone running an organisation and ask what they are seeing in practice. The answer is usually more modest. A customer service bot that handles basic queries. A workflow that pulls data from three systems and drops it into a spreadsheet. Useful? 100%. Revolutionary? Not yet.

The gap between the demos and the deployed reality is where most leaders are stuck right now. They know AI agents matter for the future of work, but they cannot tell which use cases are real and which are just well-packaged hype. I have spent the last 12 months working with organisations across the UK trying to answer that question.

What AI Agents Are

An AI agent is software that can complete multi-step tasks with minimal human input. Unlike a chatbot that waits for prompts, or a traditional automation that follows rigid rules, an agent can interpret instructions, make decisions within boundaries, and adapt its approach based on context.

The key phrase here is 'within boundaries'. The agents that work in real businesses are not general purpose problem-solvers. They are tools designed for specific, repeatable workflows where the success criteria are clear and the risks are manageable.

A good example is an agent that monitors support tickets, categorises them by urgency and topic, drafts initial responses for review, and escalates complex cases to humans. It cannot think like a person, but it can handle the cognitive grunt work that used to take two hours of someone's morning.

A bad example: an agent that 'runs your sales pipeline'. What does that mean? Who owns the decisions? What happens when it misreads a signal or misrepresents your service? These are the questions most vendors skip in the demo.

Agents That Connect Systems

The first pattern I see working is agents designed to sit between systems and surface information that would otherwise require manual digging.

One client runs a mid-sized consulting practice. Every Monday morning, the operations lead used to spend 90 minutes pulling data from their CRM, timesheets, invoicing system and project management tool to create a status report for the partners. It was tedious work but it required judgment about what mattered and what could be left out.

We built an agent that does the first 80% of that work. It pulls the data, spots patterns (revenue at risk, projects running over budget, team utilisation dropping) and generates a draft report. The operations lead now spends 20 minutes reviewing, adding context, and shaping the final version. The partners get the same report, but the lead has reclaimed an hour of her week.

Over a year, that is multiple hours returned to higher-value work. Multiply that across a team and the cumulative effect is significant.

The agent is not autonomous. It is assistive, handling the repetitive, structured work so the nuanced, contextual work sits with a human. That handoff is where the value lives.

Workflow Agents That Handle Repetitive Decisions

The second pattern is agents that make low-stakes, high-volume decisions within clear guardrails.

Another organisation I work with processes hundreds of supplier invoices each month. The accounts team used to check every invoice manually against purchase orders, flag discrepancies, and route approvals to the right budget holder. It was not complex work, but it required attention and it was easy to miss something.

We introduced an agent that compares invoices to purchase orders, checks for common errors (wrong amounts, duplicate submissions, expired POs), and auto-approves anything that matches exactly. Anything that does not match gets flagged for human review with a clear explanation of the issue.

The accounts team now spends their time on exceptions and queries, not routine checks. Invoice processing time has dropped by about 40%. Errors have gone down because the agent does not get distracted or tired.

The agent works because the rules are clear, the data is structured, and the consequences of a mistake are manageable.

Research and Prep Agents

The third pattern is agents that do preparatory research and analysis before a human takes over.

When a founder books a clarity session, I used to spend a couple of hours beforehand reviewing their website, LinkedIn, any materials they sent, and thinking through likely questions and challenges. That prep time is valuable, but a lot of it is information gathering rather than insight generation.

Now I use an agent to do the first pass. It pulls key information from their site, summarises their proposition, identifies obvious gaps or assumptions, and flags questions I should explore in the session. I review the output, add my own observations, and go into the call better prepared in less time.

The agent has not replaced my judgment. It has compressed the legwork so I can spend more time thinking about the strategy and less time hunting for information I need to form a view.

This pattern works for any role that involves research, synthesis, or preparation before making decisions or recommendations. Legal due diligence, market research, competitor analysis, content audits: anywhere the first 60% of the work is gathering and organising information, an agent can help.

What These Patterns Have in Common

Three things unite the examples that work. The agent has a specific job with defined inputs, outputs, and success criteria. Every effective agent I have seen includes a review step. The agent does the grunt work, a person checks the output and makes the final call. The organisations that get value from agents can point to concrete improvements: time saved, errors reduced, faster turnaround.

What AI Agents Are Not Doing Yet

Here is what I am not seeing agents do reliably in 2026:

  • Strategic thinking: Agents can surface patterns and summarise information, but they cannot set direction or weigh trade-offs in complex, ambiguous situations.
  • Relationship work: Sales, negotiation, conflict resolution, stakeholder management depend on context, emotion, and trust that agents cannot replicate.
  • Creative problem-solving: When the problem is novel or the constraints are unclear, agents struggle. They are excellent at optimising known processes, less useful when you need to invent something new.

The technology today works best on structured, repeatable tasks where the rules are clear and the risks are contained.

How Leaders Should Think About AI Agents

If you are responsible for a team or organisation, start with workflows, not roles. Ask 'which parts of our work are repetitive, structured, and time-consuming?'. Those are your candidates for AI interventions.

Design for human-agent handoffs. The best implementations I have seen treat agents as team members who do the prep work, not replacements who take over the whole job. Design the workflow so the agent handles the routine and hands the nuanced work to a person.

Set guardrails and measure outcomes. Be explicit about what the agent can and cannot do. Monitor the results. If the agent is not saving time, reducing errors, or improving quality, you do not have a working use case yet.

The future of work is humans and agents working together. Invest in your people's ability to work with agents. The people who thrive will be the ones who know how to direct, review, and refine the output of AI tools. That is a skill you can start building now.
