Here are three AI workflows that survived in live operations, two that died quickly, and what separates the ones that stick from the ones that get quietly abandoned.
Success Story 1: Customer Support Triage
A health tech scale-up was drowning in support tickets because their team of six spent 60% of their time routing questions to the right person.
We built a simple AI layer that:
- Read incoming tickets
- Categorised them (product, billing, technical, urgent)
- Suggested the right team member
- Drafted a holding response
The team still reviewed every ticket, AI just did the boring classification work.
Why it survived:
- The problem was real and measurable (24 hours per team member per week wasted on routing)
- The AI augmented the team instead of replacing them
- Implementation took four days, not four months
- Success was obvious within a week (routing time dropped 70%)

- No behaviour change was required — it was a passive adoption

The key word here is useful. Your output doesn’t need to be perfect or revolutionary, it just needs to be good enough that people keep using it.

Success Story 3: Proposal Writing
A fractional leadership consultancy was writing bespoke proposals for discovery calls. While most proposals followed the same structure, they were written from scratch so they were more personal, taking 4-6 hours each.
We built a workflow that:
- Pulled key points from the discovery call notes
- Generated a proposal draft using their standard structure
- Inserted relevant case studies based on the client's industry
- Left placeholders for pricing and custom sections
The consultant still wrote the final 30% and edited heavily. The AI just handled the structural boilerplate.
Why it survived:
- Proposal writing was a real bottleneck (12-15 hours per week)
- The AI output still needed editing, but saved 60% of the time

This one worked because we were honest about what AI could and couldn't do. It's good at structure and repetition, which makes it perfect for outputting templated content. It’s not as great at putting together unique and nuance content, which is why a human-in-the-loop is so important.
Failure 1: The AI That Wrote Blog Posts
A marketing agency tried to use AI to write full client blog posts. The output was generic, the clients hated it, and the team spent more time editing than they would have writing from scratch.
Why did this fail? Because AI can't think strategically about positioning, audience, or what makes a brand sound like itself. This is why its content often feels generic, as it cannot create distinct voices in text. Writing isn't just arranging words — it needs to contain thoughtful and new ideas. AI isn’t able to break its pre-determined structure or create ideas of its own, so a human must step in.
Nothing erodes brand trust faster than obvious AI content.
Failure 2: The Chatbot Nobody Trusted
A professional services firm built a chatbot to answer internal policy questions. It was technically impressive but nobody used it. Why?
The AI was only 85% accurate. It sounds good, until you realise that means that 15% of its answers were confidently wrong.
We spoke earlier about how in most cases, you only need the AI to be ‘good enough’. This case demonstrates how sometimes ‘good enough’ is actually synonymous with ‘perfect’. If the answers aren’t nearly 100% accurate, then the AI isn’t useful.
It didn’t take long for people to go back to asking their manager. For them, it was more beneficial to get the right answer than the faster one. Trust beats convenience every time.
What Separates AI That Sticks From AI That Dies
After witnessing these implementations (and about 35 others), I’ve noticed a pattern.
AI that survives solves a problem the team hates and complains about, saving them time and energy on workarounds. It must augment them rather than replace them, and fit into existing workflows to avoid a total business transformation.
While it’s outputs might not be perfect, they need to be ‘useful enough’, a metric that may change based on context. It should also have a measurable impact within the first week of implementation.
AI that dies solves a problem only leadership cares about and takes months to show value. It often makes people feel replaced or threatened while attempting to automate tasks that require human judgment, therefore producing an output that likely needs more time on editing than it would take to start from scratch. It usually requires a significant process change, which means it’s making human lives harder.
The technical sophistication of AI doesn't matter nearly as much as whether you've understood the actual problem and the people trying to solve it.

How To Pick Your First AI Implementation
If you're looking at AI implementation examples and wondering where to start, here's the checklist I use:
Is this a problem your team actively complains about? If not, stop. Find a different problem.
Can you measure the current state? Hours spent, tickets processed, proposals written. If you can't measure it, you won't know if the AI worked.
Is the task repetitive with clear patterns? AI is good at patterns. It's bad at novel situations that require context and judgement.
Will people trust the output enough to use it? If the stakes are high and errors are costly, AI probably isn't the right tool yet.
Can you implement it in under two weeks? If the answer is no, the scope is too big. Start smaller.
Most organisations I work with want to start with something big and impressive. That's almost always a mistake. Start with something boring that saves three hours a week, get that working, then do another one.
The AI implementations that survive are functional and focused. They augment teams, don't replace them. They save time on repetitive tasks, not strategic decisions.
